My friend Stefan’s first year as a manager has been a big success. So, you can imagine my surprise when he mentioned his most significant learning to date: Be careful doling out positivity.
I thought, Wait a minute—shouldn’t leaders give us hope and reassurance?
Yes and no.
Stefan thought he had been upbeat and encouraging, promising the team things would get better once their marquee product shipped. But another big project was right around the corner.
Then Stefan told everyone to hang on until new hires came. But with the economic downturn, headcount never appeared.
Stefan pushed forward with the enthusiasm of a boot camp sergeant on a training exercise, assuring everyone a rest stop was around the next bend. But his upbeat delivery came to a screeching halt when a staff meeting turned into an impromptu heart-to-heart. The takeaway from the group was unanimous: We’ve heard enough about later. Do you have any good news today?
He shook his head and told me, “I thought part of my job was being a cheerleader, and it is. But I need to do whatever I can to make things better for the team. Not some aspirational someday. Today.”
You might skip past the case study if you don’t manage—but let’s take a second look.
Like Stefan, have you fallen under the spell of over-optimism, thinking everything will change after the next quarter, when the next product shipped, or more people came onboard? I’ve made that mistake. I imagined everything would come together in a one-click, bootstrapping moment. (Cue the sound of angels singing.)
